How WebinarPress 3X’d Their Free-to-Paid Conversion
At a Glance
WebinarPress had 150,000+ installs but stagnant revenue due to an unfocused funnel and no free-to-paid system. We clarified positioning, messaging, rebuilt purchase-page trust, launched inbound content, and implemented segmented email nurture.
Result: free-to-paid conversion tripled, and the team now runs a repeatable GTM engine.

Background
WebinarPress is a leading WordPress webinar plugin that lets hosts conduct live, automated, and pre-recorded webinars directly through their WordPress site. With built-in chat, Q&A, polls, registration forms, and certificates of attendance, it has become the go-to solution for individual creators, doctors, fitness trainers, and educators; amassing over 150,000 total installations.
Its affordable pricing and easy setup made it a favorite. But popularity alone wasn’t translating into revenue growth.
Challanges
“We have a small marketing team pushing awareness and paid sign-ups, but growth has been stagnant for the last year.”
Nikhil Nair, Director, WebinarPress (During our discovery call)
The product had achieved clear product-market fit. The reputation was solid. But beneath the surface, several structural issues were preventing WebinarPress from getting the traction it deserved:
- Unclear positioning and a broad ICP — trying to speak to everyone, which meant resonating with no one
- No clear system for the team — marketing efforts were ad hoc, not repeatable
- Zero inbound system — all growth was outbound-dependent, creating a hard ceiling
- No nurture system for free users — warm leads were left to go cold
- An unorganized funnel — no clear path from free install to paid upgrade
Solution
We treated this as a GTM system problem rather than a marketing problem. Here’s what we built:
1. Positioning & ICP Clarity
We realigned WebinarPress so they stopped competing with enterprise webinar SaaS platforms and owned the space they were already winning: price-sensitive professionals who need a fast, easy webinar experience inside WordPress.
We clearly defined their ICP — individual creators, doctors, fitness trainers, and educators and uncovered segments they were completely missing. Real estate agents conducting property webinars was one clear gap: professionals already running webinars through clunky, expensive third-party tools, perfectly aligned with WebinarPress’s value, but no one was talking to them.
The Output: a complete, documented Go-to-Market strategy; the single reference for every future marketing, sales, and content decision.
2. Funnel & Trust Architecture
The payment gateway page was bleeding conversions. Users were reaching the final step and dropping off — not because the price was wrong, but because the page didn’t answer the questions running through their head: Is this secure? Will it break my site?
We rebuilt the landing experience around the specific anxieties of a WordPress plugin buyer. Social proof was added at the point of decision. The guarantee was made impossible to miss. Unnecessary friction was stripped out. The goal wasn’t a full redesign — it was removing the fear that was killing intent.
3. Inbound Engine: Content & Whitepaper
WebinarPress had no way to attract high-intent buyers outside the WordPress plugin directory. We built an inbound campaign anchored by a practical white paper aimed at their core ICPs — and their newly identified segments like real estate agents; who wanted to run paid webinars but didn’t know where to start.
Blog content answered the exact search queries these buyers were already typing. The content wasn’t generic webinar tips. It was positioned around the specific pain points WebinarPress solves, moving readers from problem-aware to solution-aware before they ever hit the plugin page. The context was planned in such a way it carefully created awareness and gradually pull down prospects to become plugin user.
4. Free User Nurture & Re-activation
This was the biggest unlock. Free users were installing the plugin, poking around, and going silent. We built a segmented email nurture system with two tracks:
- Active free users: A tutorial and feature demo sequence showing how paid features solve problems they were already experiencing — certificates, advanced registration, engagement tools. We sold outcomes, not features.
- Churned or inactive users: A re-engagement sequence addressing why they abandoned the plugin, followed by targeted demos of features they likely never discovered.
Results
The impact was immediate and compounding.
| Metric | Before | After |
|---|---|---|
| Free-to-paid conversion | Stagnant for 12+ months | 3X increase |
| Inbound lead quality | Unqualified plugin directory traffic | Pre-educated, ICP-matched leads |
| Free user engagement | Silent churn, no follow-up | Active nurture with segmented tracks |
| Team execution | Ad-hoc, reactive | Repeatable GTM system |
Key outcomes:
- Free-to-paid conversion began moving within 60 days of the nurture system going live
- Inbound leads now arrive pre-qualified to the sales team, because content speaks to a clearly defined ICP
- The email nurture system didn’t just convert existing free users — it reduced silent churn by keeping the product top-of-mind
- For a small marketing team, the difference was structural: content that attracts, a funnel that converts, and nurture sequences that monetize the user base they had already built
